2025 Year in Review and Our Thoughts on Your AI Winning Strategy

Something remarkable happened in 2025. While headlines screamed about AI disruption and job displacement, we witnessed the opposite unfold in real time: a fundamental reconfiguration of how architectural expertise creates value, how real estate data-driven decisions get made, and how these two worlds are forging an entirely new relationship.

This isn’t theoretical. This is happening right now, in underwriting teams across NYC andโ€”like you witnessed at our last week’s holiday webinar, co-hosted with the Society of American Registered Architects (SARA)โ€”in architecture studios from Manhattan and Brooklyn to the Bronx and Miami.

Let me show you what we’ve learned.

2025 Recap: The Year Everything Shifted

2025 was our webinar year. We ran almost monthly webinars with a singular focus: “Transform Your Architecture and Real Estate Practice with AI.” Hundreds of practitioners joined usโ€”skeptics, early adopters, the curious, the concerned.

What emerged from these conversations defied expectations.

The prevailing fear: AI would hollow out architectural work, automating away jobs and commoditizing expertise.

The surprising reality: The exact inverse is happening. AI is creating more work for architects, not lessโ€”but it’s fundamentally different work, and infinitely more valuable.

The Real Estate Bottleneck That Defined an Era

For decades, real estate development operated under a frustrating constraint.

When a developer identified a potential property, they faced a critical problem: How do you know if a deal makes sense before spending serious time and money?

The questions were straightforward but essential:

  • What can we actually build here?
  • How much saleable square footage?
  • What unit configurations work within these constraints?
  • What’s the optimal unit mix for this market that we can fit in?
  • What is the optimal building configuration?

The only path forward: Hire an architect. Pay substantial fees. Wait two to eight weeks. Receive one design option.

The Hidden Cost

Most developers simply didn’t do it.

They couldn’t justify the cost and time for every deal they evaluated. So they either:

  • Moved forward blindly, wasting months on deals that didn’t pencil out
  • Made gut-call decisions without proper analysis
  • Passed on opportunities they couldn’t properly assess
  • Overpaid for properties based on incorrect assumptions about buildability

This inefficiency and great losses were accepted as the cost of doing business. Until now.

The New Reality: Instant Clarity

Today’s equation is fundamentally different.

AI-powered design tools deliver comprehensive feasibility analyses instantly. In a matter of clicks, developers can:

  • Generate multiple design configurations
  • Test dozens of unit mix scenarios
  • Calculate precise sellable areas, FAR utilization, and unit counts
  • Understand zoning constraints and opportunities
  • Compare options side-by-side
  • Make data-informed decisions before even starting to commit resources

This isn’t just fasterโ€”it’s a completely different way of operating. Developers can now feasibility-test every deal they consider. The analysis that once required weeks and five figures now happens in minutes at almost no cost.

But Here’s What Everyone Gets Wrong

This didn’t eliminate architects. It transformed their role entirely.

Developers still desperately need architectural expertise. The difference is when and how they need it.

They still require architectsโ€”and even in a more intense scope, as feasibility and schematic planning is being done for every deal they’re looking at.

Apart from guiding them on how to work with the new toolsโ€”which is very much neededโ€”architects provide ongoing support as experts on the new tools, enabling the underwriting team to conduct analysis for every deal as they see it. Architects are supporting their clients in both old and new ways:

  • Zoning analysis and regulatory strategy โ€“ navigating complex codes, identifying variances, understanding what’s possible
  • Envelope optimization โ€“ maximizing buildable volume within constraints
  • Design vision and creative direction โ€“ translating financial goals into compelling architecture
  • Strategic planning consultation โ€“ advising on phasing, construction feasibility, market positioning
  • Professional guidance through complexity โ€“ making sense of competing priorities and trade-offs

The shift: Architects have moved from being tactical service providers executing feasibility studies to becoming strategic advisors operating at a higher level of value creation.

Two Transformations Happening Simultaneously

Transformation #1: Inside Real Estate Developer Underwriting Teams

Walk into a New York City real estate office today and you’ll see something new: dedicated feasibility analysts on underwriting teams working with AI design tools as their primary job function.

These aren’t architects. They’re underwriting professionals who run feasibility studies continuouslyโ€”morning to eveningโ€”evaluating deal after deal at a pace that would have been impossible two years ago, while getting guidance and support from their architects.

One firm we work with now analyzes 30+ potential acquisitions monthly. Before AI tools, they might have commissioned feasibility studies for one or two.

The impact: They’re making data-driven, smarter decisions faster, pursuing better deals, and avoiding costly mistakes earlier in the process.

Transformation #2: Inside Architecture Firms

Here’s where it gets really interesting.

We’re watching architects actively refer their clients to AI feasibility tools, then position themselves as guides and strategic consultants rather than executors of routine analysis. And the most interesting thing? Real estate developers are being referred to us by their architects, who were tired of endless questions about different deals without the capability to assist their clientsโ€”without spending hours on manual design that nobody wanted to pay for or wait days and weeks for!

The new architecture practice model:

  1. Enablement โ€“ Architects onboard their developer clients to AI tools, teaching them how to explore options independently
  2. Framework provision โ€“ They provide buildable envelopes, zoning interpretations, and design parameters within which clients can explore
  3. Strategic consultation โ€“ They offer higher-level guidance on design strategy, market positioning, and creative direction
  4. Selective deep work โ€“ They execute final designs, construction documents, and complex problem-solving where their expertise is irreplaceable

The paradox: There’s been a dramatic increase in feasibility studies being conducted, but architects aren’t personally executing each one. Instead, they’re enabling clients while providing more sophisticated, higher-value guidance.

Result: More work. Better margins. Deeper client relationships. Strategic positioning.

Our 2026 Prediction: The Profession Expands

More architects will be doing more meaningful work.

The profession isn’t contractingโ€”it’s evolving upward on the value chain. As AI handles routine analysis and iterative exploration, architects focus on what they’ve always done best: creative problem-solving, strategic thinking, design excellence, and navigating complexity.

We predict:

  • Architecture firms will see increased revenue per professional
  • Client relationships will deepen and become more advisory
  • Differentiation between firms will become more pronounced
  • Boutique specialists will thrive alongside large firms
  • The profession will attract different talentโ€”more strategic thinkers, fewer CAD operators

The role isn’t disappearing. It’s being elevated.

Your Strategic Advantage: The Gallup Insight to Follow to Succeed!

Let me share the most important strategic framework we encountered this year.

Twenty years ago, the Gallup Instituteโ€”led by Don Clifton, the father of strengths-based psychologyโ€”published research that challenged how we think about development and success.

Their finding: Most people have little awareness of their true talents and strengths. Instead, our educational and professional systems teach us to become experts in our weaknessesโ€”spending our lives trying to fix what we’re bad at while our genuine strengths lie dormant.

Gallup studied millions of high performers across industries worldwide and discovered something counterintuitive.

The Tutoring Dilemma

Imagine your child comes home with these grades:

  • Art: A โ€“ She’s genuinely exceptional, creating work beyond her years
  • Literature: B โ€“ Solid, competent, no concerns
  • Math: C- โ€“ Struggling, barely passing

You have a budget for 10 hours of private tutoring. How do you allocate it?

The instinctive answer: Focus heavily on math. Failure feels dangerous. You can’t let her fall behind. Maybe 7 hours on math, 2 on literature, 1 on art just to maintain.

What Gallup found: The world’s most successful people had parents who did the opposite.

They invested primarilyโ€”sometimes exclusivelyโ€”in their children’s strengths.

In our example: Maybe 8 hours on art, 2 hours on math (just enough to pass), zero on literature (it’s fine).

The result: These children didn’t become well-rounded. They became extraordinary at what they were already passionate about and good at, with just enough competency everywhere else to function.

They became the best in their field. They didn’t become mediocre mathematicians who can also draw a little.

Applying This to Your AI Strategy

This framework is the key to winning with AI in 2026.

โŒ The Wrong Approach (The Math Tutoring Strategy)

Using AI primarily to shore up weaknessesโ€”automating the parts of practice you dislike or struggle with just to survive.

For example:

  • You hate doing construction documents, so you adopt AI to help you muddle through CDs
  • You struggle with specifications, so you automate spec writing

What happens: You become adequate at things you’re naturally bad at. You don’t gain competitive advantage. You’re just treading water more efficiently.

Don’t get me wrongโ€”there’s nothing inherently wrong with this. If AI helps you survive your weaknesses, that’s valuable. But it’s not how you win.

โœ… The Right Approach (The Art Excellence Strategy)

Invest in AI tools that amplify what you’re already exceptional at.

This is how you create insurmountable competitive advantage.

If your firm’s superpower is early-stage planning and feasibility:

  • Adopt AI that makes you unmatched at translating complex sites into optimized schemes
  • Become the firm that delivers ten brilliant options immediately where competitors deliver one mediocre option that takes ages
  • Position yourself as the feasibility expert developers call first

If your genius is conceptual design:

  • Use AI to accelerate and enhance your ideation process
  • Explore 50 design directions in the time you used to explore two
  • Become known for the breadth and depth of your creative exploration

If you excel at complex urban infill projects:

  • Use AI to navigate zoning complexity faster and more thoroughly than anyone else
  • Build a reputation for finding buildability where others see only constraints

Why This Strategy Wins

When you use AI to enhance your existing strengths, three things happen:

  1. You create distance โ€“ Your advantage over competitors becomes huge and creates significant competitive advantage
  2. You become unmissable โ€“ Clients seek you out specifically for that excellence
  3. You charge premium fees โ€“ Exceptional expertise commands exceptional compensation

This applies universally:

  • Large firms with 50+ people
  • Boutique practices with 5-10 people
  • Solo practitioners

The principle is constant: AI should make your strengths superhuman, not just make your weaknesses adequate.

The Architecture Firms That Will Dominate 2026

They won’t be the ones who:

  • Resist AI out of fear or tradition
  • Adopt AI defensively to protect against obsolescence
  • Use AI to become slightly better at everything

They’ll be the ones who:

  • Strategically adopt AI to become unmatched in their area of excellence
  • Double down on strengths rather than shore up weaknesses
  • Position themselves as strategic advisors rather than tactical executors
  • Enable client independence in routine analysis while providing irreplaceable expertise in complex strategy

The future belongs to architects who use AI to become more distinctly themselvesโ€”not more generic.

Practical Action Steps for Your 2026 Strategy

Step 1: Identify Your Actual Strength

Not what you do, but what you’re genuinely exceptional at. Where do clients rave about you? What projects energize you? Where do you deliver outsized results?

Be honest. Don’t pick what you should be good at or what’s most profitable. Pick what you’re actually best at.

Step 2: Find AI Tools That Amplify That Strength

Not tools that compensate for weaknessesโ€”tools that make your strength superhuman.

Research, test, experiment. Invest time in learning tools deeply, not just dabbling.

Step 3: Rebuild Your Service Offering Around It

Make your enhanced strength the center of your practice. Market it. Price it accordingly. Build your reputation on it.

Stop trying to be all things to all clients. Be extraordinary at one thing.

Step 4: Enable Clients on Routine Work

Teach clients to use AI for iterations and routine explorations. Position yourself as the strategic advisor who helps them interpret results and make smart decisions.

Step 5: Monitor and Adjust

AI is evolving rapidly. Stay curious. Keep learning. Adjust your strategy as new capabilities emerge.

But never lose sight of the core principle: amplify strengths, minimize weaknesses.

The Bottom Line

2025 taught us something essential: AI isn’t replacing architectsโ€”it’s liberating them to operate at a higher level.

The architects who will thrive in 2026 and beyond aren’t those who resist these tools or use them defensively. They’re the ones who strategically adopt AI to become unmatched in their areas of natural excellence.

The playbook is being rewritten. The future belongs to architects who double down on their strengths.
